This tradition of sedentary cognition, deeply rooted in a Cartesian dualism that separates mental labour from physical existence, has produced a corporate landscape dominated by the boardroom table and the ergonomic chair. We now know different. The physical body, its movements, its postures, and its interactions with the environment fundamentally affects the way we think.
Our cognitive abilities are constructed upon a "scaffolding" provided by our physical interactions with the world. At work, we rely on executive functions (EF), a set of cognitive processes that include inhibitory control, working memory, and cognitive flexibility. Physical activity has a profound ability to enhance these specific domains. It is not just about improved cardiovascular health; it involves a complex interaction of attentional and neural resources.
Inhibitory Control
Inhibitory control is perhaps the most critical executive function for a leader operating in a high-pressure environment. It is the capacity to suppress impulsive reactions in favour of more calculated, long-term strategic responses. Meta-analyses of randomised controlled trials involving aerobic exercise have significant improvement of inhibitory control. This translates to an enhanced ability to resist the "knee-jerk" response to situations.
Working Memory
Working memory allows you to hold and manipulate complex data such as financial forecasts and competitor strategies simultaneously. Moderate to vigorous intensity exercise yields the best results for enhancing this capacity. The neurophysiological mechanism for these improvements often involves the prefrontal cortex (PFC). Functional Near-Infrared Spectroscopy (fNIRS) studies show that walking increases prefrontal cortical activation. i.e. the very act of walking engages the same neural circuitry required for high-level decision-making.
Resilience
Movement is a primary driver of a "growth-oriented" or "resilient" attitude. Walking between more than 4,000 steps a day is associated not only with cardiovascular health but with improved mood and reduced stress.
Risk
Physiological states can affect decision-making in domains seemingly unrelated to the body. For example, posture and postural threat have been shown to affect decisions in economic risk assessment. This suggests that a leader who is physically "cramped" or uncomfortable may adopt a more risk-averse or defensive attitude than one who is physically at ease.

Movement helps leaders manage "information overload." A change of scenery and the act of walking can provide the "mental flexibility" required to process endless slideshows and agendas that would otherwise lead to passive, rather than active, listening.

One of the most robust sets of evidence supporting the link between movement and decision-taking comes from the 2014 study by Marily Oppezzo and Daniel Schwartz at Stanford University. Their research sought to determine if the common anecdotal claim that walking sparks creativity could be empirically validated.
The study utilized two distinct types of cognitive tests: Guilford’s Alternate Uses (GAU) test for divergent thinking (generating multiple creative possibilities) and the Compound Remote Associates (CRA) test for convergent thinking (finding a single correct answer to a problem).
The findings established a clear distinction in how movement impacts these different cognitive modes. Walking, whether indoors on a treadmill or outdoors, boosted divergent thinking by an average of 60% compared to sitting. Remarkably, 81% of participants saw a significant increase in their creative output during and shortly after a walk. However, for convergent thinking tasks where a single "correct" answer was required, walkers actually performed slightly worse than those who were seated.
The Stanford researchers found that the boost in creativity was not due to the visual stimulation of the environment but rather to the act of walking itself. Participants who were pushed in a wheelchair outdoors showed no more creativity than those sitting inside, while those walking on a treadmill facing a blank wall showed significant gains. This suggests that the rhythmic, non-aerobic movement of walking facilitates a "free flow of ideas" by perhaps reducing the heavy top-down cognitive control that can sometimes stifle original thought.
The application of this knowledge is clear: the boardroom table is the place for final decisions and convergent problem-solving, but the park is the place for strategy generation and innovative ideation.

One of the most immediate ways to apply the research on movement and decision-making is through the implementation of walking meetings. Rather than being an informal break from work, a walking meeting is a structured tool designed to unlock creativity and improve communication. Walking meetings are uniquely effective at eliminating the predictability and "mental fatigue" of a static office environment. They are particularly suited for:
- Brainstorming Sessions: Where the casual environment sparks free-flowing ideas.
- One-on-One Discussions: Where walking side-by-side eliminates the confrontational nature of a desk and creates an intimate space for dialogue.
- Status Updates: Where the rhythmic movement keeps the conversation concise and focused.
However, let’s not get carried away, walking meetings are not a universal solution. They are ill-suited for tasks requiring detailed visual presentations, large groups, or heavy note-taking.
Guidelines for Effective Walking Meetings
- Give people notice that it will be a walking meeting so they can come prepared with the right footwear / clothing.
- Just because it is a walking meeting is not an excuse for no agenda or lack of clarity on the outcome sought.
- Fitness and capability vary from one person to another, so the walk needs to be appropriate for all involved. An enjoyable hike up a mountain for one person could be so physically demanding for another that the possibility of meaningful conversation is an impossibility.
- Be safe. Know where you are going and be prepared for any eventualities.
Figure out how to take notes as you walk (record short voice memos, or use a note talking app or a small notebook and pen. - Be willing to change the plan if the weather turns out to be awful. A walking meeting is not meant to be a form of punishment.
