Mental workload capacity is finite. Extended decision-making and multitasking deplete willpower (ego depletion) and impair judgment (Baumeister et al., 2024). Fortunately, evidence-based practices, short breaks and mindfulness, can restore cognitive resources and focus.
Decision Fatigue and Limited Cognitive Resources
Making decisions or controlling impulses drains mental energy. People make worse decisions when mentally exhausted. Multitasking under pressure accelerates fatigue. Without recovery, constant task-switching drains leaders’ energy.
The Restorative Power of Mindfulness
Mindfulness and meditation are powerful tools for leaders to recover attention and reduce burnout. A systematic review by Cao et al. (2022) found that mindfulness-based interventions (MBIs) consistently reduce mental fatigue and improve attention and performance in fatigued states. Mindfulness encourages leaders to step back and “just be.”
You can apply this by integrating short mindfulness breaks into your day. Even brief guided meditation or focusing exercises can replenish self-control. Making mindfulness part of organizational routines helps maintain decision quality and wards off cognitive burnout .
Micro-Breaks
Alongside formal mindfulness, taking micro-breaks (short rests between tasks) boosts well-being and performance. Albulescu et al. (2022) conducted a meta-analysis (22 studies, N=2335) of micro-break experiments and found significant but small gains in worker energy. Short breaks raised vigor and lowered fatigue. Their analysis showed that even 5–10 minute breaks can help people feel more energetic and less exhausted on the job. In practical terms, a strategy of micro breaks can improve mood and focus. Encourage people to “just do nothing” for a moment as this short pause will ‘refill the mental tank’.
Enabling learning
Cognitive rest improves consolidation of new knowledge (Walker & Stickgold, 2006). Pausing between learning or decision phases allows the brain to process experiences. This means structuring time to include reflection. Rather than maximizing “doing” (meetings, reports, constant action), schedule time to be: a walk in nature, listening without an agenda, or even brief meditation. These activities allow experiential learning to occur. They also help leaders process emotional work (like organizational change or losses). By valuing moments of “being,” teams recover faster and leaders avoid dysfunction caused by burnout.
Recommendations for Leaders
Based on the evidence:
- Integrate Breaks into the Routine: Encourage micro-breaks or “mindful minutes” throughout the day. Even 5–10 minute pauses significantly boost vigor and reduce fatigue. Consider scheduled interruptions in meetings (standing up, stretching) or “focus-mode” periods without meetings.
- Cultivate Mindfulness Practices: Provide resources or training in mindfulness to leaders and teams. Consistent mindfulness training has been shown to replenish self-control and protect against decision fatigue. Simple practices (deep breathing, short guided meditations) before high-stakes tasks can maintain clarity.
- Embrace Experiential Reflection: Build time for reflection and informal learning. After intense work sessions, pause to discuss lessons learned. Value “being” – quiet time, nature breaks, or peer coaching – as part of work. This aligns with the evidence that downtime aids learning and problem-solving (e.g. Walker & Stickgold, 2006).
These steps not only prevent burnout but improve long-term performance. In contrast, decision quality and self-regulation decline with prolonged stress; leaders who actively promote recovery ensure better outcomes.
