Why are PhDs are a pain to work with?

In a company struggling with costs and competitive pressures, it was noticeable that in the recent round of redundancies ALL the people with PhDs in the top 50 senior people in the business lost their jobs. Coincidence? Or, does it speak to a deeper frustration that that PhDs can be an absolute pain in the arse to work with. They can slow speed of response, and kill energy and enthusiasm with their critical thinking.

Yet, this very friction, this proverbial spanner in the work is precisely why, I would argue, PhDs are an indispensable asset. The rigorous cognitive conditioning that makes them resistant to established corporate norms is the exact same conditioning that prevents catastrophic strategic errors, uncovers category-spanning breakthroughs, and drives genuine, discontinuous innovation rather than mere incremental optimisation.

So what's going on? To comprehend why a PhD graduate behaves in ways that routinely confound, frustrate, and alienate others, it’s useful to understand the journey to earning a doctorate is not merely a linear extension of undergraduate or master's level education; it represents a fundamental cognitive and psychological rewiring. It is a gruelling crucible designed to transform students into relentless critical thinkers through the constant scrutiny of experimental design, an unwavering commitment to empirical evidence, and the continuous questioning of established assumptions.

At the core of doctoral training is the mandate to produce a genuinely original contribution to human knowledge. This ambition requires a level of hyper-specialisation that is difficult for outsiders to fathom. Most PhD students start out with aspirations to explore what they think is a specific area of interest only to find as the research progresses the scope of analysis significantly narrows and hugely deepens.

A PhD candidate dedicates anywhere from three to six years to diving into a microscopic, highly esoteric sub-field. During this extended period, they are trained to isolate variables meticulously, eliminate confounding factors with extreme prejudice, and pursue a level of theoretical perfection that borders on the obsessive. This narrowing of focus paradoxically requires consumption of a vast amount of knowledge in order to target a specific issue. SO on the one hand they are deep subject matter experts and on the other they often have a broad understanding of many adjacent topics.

Consequently, the doctoral graduate is conditioned to view swift, intuitive, "gut-feel" decision-making not as an agile or efficient leadership trait, but as intellectually reckless, methodologically flawed, and professionally dangerous. They have been trained to verify every single fact and eliminate every assumption.

The culmination of this gruelling academic process in many global educational systems is the viva voce (Latin for "live voice"), a verbal defence of the candidate's thesis before a panel of highly esteemed expert examiners. The viva voce is rarely a celebratory discussion; it is frequently an intense, adversarial, and psychologically taxing process designed to test the absolute limits of the candidate's knowledge and the robustness of their methodology. Examiners probe relentlessly for weaknesses, logical fallacies, and alternative interpretations. The sheer weight of this examination—where half a decade of work can be unraveled by a single methodological flaw institutionalises a highly specific defensive mindset. A successful researcher must anticipate every possible critique from their peers and gather overwhelming, unassailable data before making even the most minor definitive claim.

Academic environments traditionally prioritise "Mode 1" knowledge, which is strictly discipline-based, highly theoretical, largely driven by the investigator's personal curiosity, and subject to stringent, slow-moving peer review. In stark contrast, the corporate world operates almost exclusively on "Mode 2" knowledge, which is highly applied, cross-disciplinary, fast-paced, and judged entirely by its immediate utility, economic viability, and market impact.

This fundamental divergence is, I believe, the root cause of the "spanner in the works" phenomenon. When a corporate leader demands a "good enough" solution by Friday to meet a critical client deadline, the PhD is likely to recoil. They view a premature, untested, or imperfect solution not as a necessary business compromise, but as a violation of good practice and scientific rigour. They may wish to bring more credibility to the analysis but at the cost of time, i.e. the analysis is right but it is too late, the moment or opportunity has passed. In business, genuine innovation demands a willingness to experiment, to fail rapidly, and to iterate based on those failures.

Thus, that PhDs are a "pain in the arse" to work with is not entirely unfounded. The intense academic conditioning of a doctoral graduate naturally produces a mindset characterised by extreme methodological rigour, deep, unyielding skepticism, and an uncompromising pursuit of the truth. When this profile collides with a corporate environment ruthlessly optimised for speed, pragmatism, and commercial viability, sparks will fly and friction is the absolutely inevitable result.

However, organisations that attempt to eliminate this friction by exclusively hiring easy-to-manage generalists, or by forcing brilliant PhDs to conform entirely to simplistic agile corporate norms, commit a grave, potentially fatal strategic error. They sacrifice deep, category-spanning innovation on the altar of short-term operational efficiency. The expertise trap, corporate groupthink, and strategic blindness are the fatal diseases of the modern enterprise; the rigorous, disruptive, highly annoying skepticism of the PhD is the ultimate cure.

The objective for sophisticated corporate leaders is not to break the spanner, nor is it to remove it from the works so the machine can run smoothly over a cliff. The true objective is to redesign the organisational machine so that the spanner becomes a vital, load-bearing, highly valued component.
